Here’s how, step by step:
Step 1: Set Up The Structure of Your RASCI Matrix
This is the easiest part.

The next thing to do is to populate the “Subject Area” section in cells B9 and B14 in the template. This is where you’ll define the main project areas or teams involved.
Working with a clear yet simple template is crucial because it structures your thinking or lays out the project clearly. For example, under "Subject Area 1," you can break down tasks into specific “Working Steps” (column C).
The level of detail is up to you – depending on how granular you want the pieces of work to be.
However, I would usually keep it rather high-level at the beginning to get through all the work areas. You can always detail it out later on.
Add more sections as you need them.
Step 2: Define Roles Clearly
Next, focus on the roles assigned in the top right section of the template (cells L5-O5). Many project managers struggle here by assigning vague roles, which can lead to confusion.
To avoid this, be precise when defining roles. Ideally you orient yourself at the already existing roles of the people working on the process/project.
Side note: You can use the template for both, project and process role and responsibility definition. It’s a super versatile tool to structure and communicate who does what.
Step 3: Assign Roles to Each Task
Now it’s time to assign roles to the working steps.
In cells L11 and following, you can specify who is Responsible, Accountable, and so on. The beauty of this step is that it creates a visual map of responsibilities.
The different responsibilities are defined as follows:
R) Responsible (responsible for completion)
A) Accountable (responsible for decision)
S) Support (supports)
C) Consulted (input/opinion must be obtained)
I) Informed (must be informed)
